How Saudi Online Sellers Can Lower Shipping Costs Without Slowing Delivery

Shipping can quietly eat margin, especially across a large country with long routes. The best savings come from steady habits: choosing the right carrier per route, packing smarter and avoiding wasted deliveries.

Compare rates per route and weight

A carrier cheapest for Riyadh to Jeddah may not be cheapest for a smaller city. Compare live rates for your real routes and weights instead of one overall price list.

Build a small rate matrix: your top routes down the side, weight bands across the top and each carrier's price in the cell. Fill it from real quotes for your own parcels. Within an hour it shows where each carrier is cheapest and where one is clearly expensive.

Long distances, zones and surcharges

In a country this size, distance shapes cost. Most carriers price by zone, so a parcel inside one city is cheaper than one crossing the country, and remote destinations may add a surcharge or extra transit time.

Ask each carrier how its zones are drawn and which destinations carry surcharges, then look at where your customers live. If one zone makes up much of your volume, a better rate there is worth more than a small discount everywhere.

Understand billed weight

You pay for the higher of the actual weight and the volumetric weight, rounded up to the next step. Knowing both numbers for your common parcels is the quickest way to find savings.

  1. Weigh and measure your five most common parcels.
  2. Ask each carrier for its volumetric formula and its weight steps.
  3. Calculate the billed weight for each carrier and compare.
  4. Adjust box size or packaging where a small change drops a band.

Right-size your packaging

Volumetric weight means oversized boxes cost more. Standardise a few box sizes that fit your products snugly and review them quarterly.

Over long routes, a bigger or heavier box costs more on every parcel. Measure and weigh your best sellers, pick sizes that fit them snugly and check each one against your carriers' weight steps. A box a few centimetres smaller can move a parcel into a cheaper band.

  • Standardise 3 to 5 box sizes
  • Use void fill sparingly
  • Weigh parcels, do not estimate

Treat COD as a cost to manage

COD adds a collection fee and slows your cash, and refused COD parcels bring return fees on top. That does not mean dropping it, but it does mean knowing its real cost per order.

Compare the shipping cost of COD orders and prepaid orders separately in your reports. If the gap is large, a small incentive to prepay may cost less than the fees it removes.

Remove avoidable waste

Failed deliveries, wrong addresses and unnecessary returns are paid-for shipments that earn nothing. Collect the National Address, confirm risky COD orders and review return reasons monthly.

Waste hides in three places: deliveries that fail, returns you could have prevented and fees you did not expect. Each shows up in your carrier reports if you look for it, and each has an owner on your team who can act.

Batch pickups and shipments

Where a carrier charges per pickup or gives better rates for batched volume, shipping in one or two scheduled batches a day can cost less than many small handovers. It also makes your own work more predictable.

Agree fixed pickup windows with each carrier and have parcels sorted by then. Consistency lets the carrier plan around you and often improves service.

Cut avoidable returns

Every return pays for shipping twice. Most avoidable ones come from a product that looked different from its listing, a size that did not fit or damage in transit. Clear photos, size guidance and careful packing prevent more returns than any policy change.

Read your carrier invoices

Invoices hide small errors: a weight billed above the parcel, a fee that does not match your agreed rate, a surcharge nobody agreed. Check a sample every month.

  1. Match billed waybills to your own weight and service records.
  2. Check every fee against the agreed rate card.
  3. Send differences to the carrier together, with waybill numbers.

Keep a monthly shipping dashboard

A one-page monthly view keeps costs visible. Review it with the people who place orders and the people who pack them, because both influence the numbers.

  • Total shipping spend and parcels delivered
  • Cost per delivered parcel
  • Spend by carrier and by route
  • Failed and returned share
  • COD versus prepaid cost per order

Frequently asked questions

Is it cheaper to use one carrier for everything?

Not necessarily. Volume discounts help, but the best carrier per route often saves more.

How often should I review shipping costs?

Monthly for performance and rates by carrier and route, and quarterly for packaging.

What is the quickest way to reduce shipping costs?

Cut failed deliveries and right-size packaging. Both lower cost immediately without any negotiation.

What is volumetric weight?

A weight calculated from a parcel's dimensions. Many carriers bill the higher of actual and volumetric weight, so bulky light parcels can cost more than expected.

Should I move everything to the cheapest carrier?

Not before comparing cost per delivered parcel. A cheaper rate with more failures or returns can cost more overall.
